Fractional CMO: Executive-Level Marketing Leadership Without a Full-Time Hire
What a Fractional CMO does, what they deliver, which KPIs to track, and the signs that your SME is ready for executive-level marketing leadership.
An online skincare brand in Chiang Mai hires one agency to run ads, two freelancers to make content, and an admin to answer chats. Everyone works hard, yet nobody can say how many new, repeat-buying customers last month's ad spend actually produced. The problem is not a lack of people doing the work. It is the lack of someone running the whole marketing board.
What is a Fractional CMO?
A Fractional CMO is an executive-level marketing leader who works with a company part time, perhaps one or two days a week, but carries the responsibilities of a real Chief Marketing Officer: setting strategy and targets, choosing channels, controlling budget, and keeping the team or agencies moving in the same direction. If the model is new to you, start with What Is Fractional Work.
Data from Lightcast (August 2026) shows that in the US, marketing and PR account for around 10% of fractional leadership job postings, one of the larger groups after finance and business management.
What a Fractional CMO covers
Strategy
- Analyse target customers, competitors and brand positioning
- Build a quarterly marketing plan tied to sales targets
- Allocate budget between brand and performance marketing
Systems and team
- Design the funnel and measurement system, such as tracking, CRM and dashboards
- Brief and manage agencies or freelancers so they work toward one goal
- Coach the in-house marketing team to make data-driven decisions on their own
What is usually out of scope
Daily content production, replying to comments or setting up ads personally. Those belong to the execution team. If the CMO has to do everything hands-on, the paid time disappears into work that is not leadership level.
Deliverables you should expect
- A marketing audit showing where money and time currently go, and what works and what does not
- Strategy and positioning the whole team understands the same way
- A 90-day plan with budget, channels and an owner for each piece
- A dashboard leadership can open every week
- A playbook the team can keep using after the CMO's contract ends
KPIs for a Fractional CMO
Good KPIs tie to business outcomes, not just likes or reach.
- Customer Acquisition Cost (CAC) by channel
- Lead-to-customer conversion
- Repeat purchase rate or customer lifetime value
- Marketing-sourced revenue
Always set a baseline before you start, otherwise you cannot tell whether things really improved. Read more on setting KPIs in Setting and Measuring Marketing KPIs.
Signs your SME is ready for one
- You spend on marketing every month but cannot say which channel pays off
- You have several agencies or freelancers but nobody connecting their work
- The founder still makes every marketing decision personally
- You are about to launch a new product or enter a new market and need a clear plan
Cautions
A Fractional CMO is not a magic button. If the product does not yet fit the market, even excellent marketing can only help so much. And if no one on the team picks up the work, a good plan stays stuck in the slides. Agree from the start who owns each piece of work, and hold follow-up meetings on a fixed rhythm.
A hard-working marketing team without direction is like a boat where everyone rows hard but nobody holds the rudder.
How to get started
- Gather whatever marketing numbers you have from the past 6 to 12 months
- Write down the business goal you want marketing to drive, such as new customers or repeat purchases
- Interview candidates by asking them to walk through a similar problem they solved, with before and after numbers
- Start with an audit and a 90-day plan before committing to a long contract
