AI Readiness Diagnostic: Check Your Organisation Is Ready Before Adopting AI
Assess AI readiness across 5 dimensions: goals, data, process, people and governance, with a simple scorecard your team can run itself.
Many business owners start with AI by buying tools first and then figuring out what to use them for. Three months later, the team uses them on and off, the data that needs to go in is scattered, and nobody can say whether it was worth it. The problem is not AI. It is that the organisation was not ready. An AI readiness diagnostic before you start greatly reduces this kind of risk.
What is an AI Readiness Diagnostic?
It is an assessment of whether the organisation has enough foundations to make AI deliver real results, and where it should start. A good outcome is not a nice overall score, but a list of use cases to do first, gaps to close, and a plan the team can follow.
Five dimensions to assess
1. Goals and use cases
Does the organisation know what problems it wants AI to solve, such as cutting customer response time, reducing paperwork or helping sales screen leads? A clear, measurable problem is a better starting point than "we want AI because everyone else uses it".
- Is there a list of problems ranked by impact?
- Does each problem have a before-and-after metric?
2. Data
AI works only as well as the data it gets. Check where key data lives, whether it is in a usable format, who owns it, and whether it includes personal data that must be handled under Thailand's Personal Data Protection Act (PDPA).
3. Process
If work has no clear steps, adding AI only makes the chaos faster. Work that already has an SOP and is repeated often is usually an easier place to see results.
4. People and skills
Does the team know how to use AI safely? Do leaders truly support it or just tell people to try it? Is someone responsible for ongoing use? Developing people's skills often decides whether a project continues.
5. Governance
Is there a policy on which AI tools may be used, what data must never go in, who reviews AI-assisted work, and what happens when AI gets something wrong? Good governance is not there to forbid. It is there so the team can use AI with confidence.
A scorecard you can run yourself
Score each dimension from 1 to 5, with leaders and frontline staff scoring separately, then compare.
- 1 to 2: no foundation yet; fix this before investing in tools.
- 3: partly there; start a small pilot with limited scope.
- 4 to 5: ready to scale and measure systematically.
If leaders and frontline staff score very differently, that is important information. It means what leaders see may not match reality on the ground. Talk it through and agree before choosing the first use case.
Example: a mid-sized distributor
A construction supplies distributor wanted AI to answer customer questions about stock and prices. The diagnostic showed stock data lived in several files that were not updated at the same time. The team decided to consolidate the data into a single source first, then piloted AI to draft internal quotations, each checked by a person. Only once the data was stable did they expand to answering customers directly.
Watch out for
- Do not use the assessment as a reason to keep waiting. You can start with a low-risk pilot right away.
- AI tools change quickly, so revisit the assessment regularly.
- AI can be confidently wrong. Work that affects customers or finances must always be checked by a person.
- Be careful about sending customer or employee data into external tools without a policy in place.
AI readiness is not measured by how many tools you buy, but by how many problems your organisation knows AI will solve.
How to start
- List 5 to 10 business problems and rank them by impact.
- Have leaders and frontline staff score the 5 dimensions separately.
- Pick 1 use case with ready data and low risk, and run a pilot within 4 to 6 weeks.
- Write a short, one-page AI usage policy.
- Plan team upskilling, for example with courses on Plants.work Learn.
